What makes it hard to shop for is that length limits are rarely published. You discover them by hitting them — or worse, by not noticing you have.

The failure mode is silence, not an error

The striking column is the second one. For a category whose hardest problem is length, almost nobody commits to a number — which is itself the most useful thing the table tells you.

Why length breaks things

Three limits bite as a video grows, and they fail differently.

Fetch limits cap how much transcript is retrieved. Context limits cap how much a model reads at once. Attention is the subtle one: even when everything fits, research on long-context models found performance degrades when the relevant information sits in the middle rather than near either end.

That third one explains the pattern people report constantly — strong opening, strong conclusion, vague middle. The research published as Lost in the Middle found exactly this degradation, and it is not fixed by a bigger context window alone.

The two-second test

Whatever tool you are evaluating, this settles it faster than any review, and it is the first of the seven tests we would run on any tool.

  1. Compare the last timestamp with the runtime. A 2:50:00 video whose final citation is 0:52:00 was read to a third of its length.
  2. Check the spread. Evenly distributed suggests the whole thing was processed; clustered at the front means the tail was skimmed.
  3. Ask about the ending. Pick something specific from the last fifteen minutes and see whether the summary accounts for it.

Do this before reading the summary rather than after. Once you have formed an impression from something incomplete, it is hard to discard — you will remember the video as being about whatever the first third covered.

Timestamps are the feature that matters here

On short videos, timestamps are a convenience. On a three-hour replay they are the only mechanism that makes an incomplete read visible.

Why the summary should not get longer

People expect a three-hour video to produce a longer summary and treat a short one as a failure. It is the opposite.

A summary answers a fixed question: what did this argue, and where. Three hours does not contain three times the argument of one hour — it contains the same kind of argument with more examples, more setup and more digression around it.

What should grow with runtime is the chapter map, because there are genuinely more sections to navigate. If the takeaway list grows in proportion to the input, nothing was compressed.

Which long videos are worth it at all

Length alone does not make a good candidate — what matters is how unevenly the value is spread.

A three-hour interview where twenty minutes matter is ideal. A three-hour cumulative workshop is close to the worst case, because there is no part you can safely skip and a map does not help you skip it.

The quick sort: would someone who watched only the last fifteen minutes understand it? If yes, summarising serves you well. If no, the video wants watching and the summary is a revision aid afterwards.

Where we fall short
